Upstream Leadership: Why Team Performance Fixes Must Start with the Leader

“I’ve tried everything.”

I hear that sentence often when working with leaders of teams.

A leader describes a team that isn’t performing, walks me through everything they’ve done to fix it, and arrives at the obvious conclusion: the team needs development.

They usually have tried everything. They just haven’t done it as well as they believe.

That isn’t an accusation of laziness. It’s an observation about where the problem tends to live, which is upstream of the team, inside the leader, in places they have no reason to look.

I first put this into words with a leader on the Stanford Senior Executive Program. They had reached the familiar conclusion about their team, and I asked them to sit with it a little longer. So we picked one real example and slowed it right down. They talked me through a message they had needed to deliver, and what emerged was that the message had been compromised before they ever opened their mouth. A small people pleasing pattern had quietly edited it in advance. The important part had been softened in the leader’s own head. By the time it reached the team, the thing that carried the weight had gone.

The leader had genuinely tried. The team had heard something else. And nobody in the room could see the gap.

The logic is persuasive. The symptoms show up in the team, so that’s where the fix goes. One programme reaching a dozen people looks like far better value than deep work with one. And team development produces things you can see: people connecting, energy lifting, a sense that progress has been made.

All of that can be real and still miss the point. If the leader’s pattern is shaping every conversation, you are developing a team around a constraint nobody has named, and it will reassert itself the following week.

When the person in my example above moved to a new organisation, we had the rare chance to test the idea properly. Their learning and development team had a well established process for developing teams. I asked for two things: a handful of teams they considered underperforming, and the leaders of those teams who were willing to accept they could do better. We started with the leaders, working in depth on the difference between what they were actually doing and what they believed they were doing.

In seven of the ten cases I worked, the company reported that the deeper work with the leader produced "vastly better results" than their expected outcomes based on experience of working with teams directly.

So before commissioning anything for a team, it’s worth asking a less comfortable question about what its leader cannot see. The answer rarely sits with the team. It sits upstream in the leader’s blind spots.

If you are ready to stop managing symptoms downstream and address the real drivers of team performance, here is how we can start:

  • Identify the Upstream Constraint: Pinpoint the invisible habits, subtle filters, and communication defaults that quietly compromise your message before you speak.

  • Bridge the Perception Gap: Work through real scenarios to align what you believe you are delivering with what your team actually receives.

  • Unlock Team Performance: Upgrade your internal operating system to create lasting, systemic change across your entire organisation.
