The Trust Differentiator: Why Elite Leaders Prioritise Respect Over Likability

A former executive client reached out to me recently to share a progress update.

The developmental shift in their presence was immediately striking. When we first began our partnership, they carried an incredibly thick protective shell, the kind of defensive armour that many in the corporate world simply label as ego. It was a classic survival mechanism, built meticulously over decades to keep them safe in high-visibility, high-pressure environments.

But the individual on the phone this week was entirely different. They sounded grounded, clear, and exceptionally calm, with no defensive armour in sight.

That level of profound personal change does not happen by accident. It is earned through rigorous internal work. When I observe that shift, I know the strategic interventions we designed together have taken deep root.

During our conversation, they also said something that immediately stayed with me: “When I first met you, James, I did not really like you.”

Years ago, a comment like that would have triggered my internal operating system, leaving me questioning my approach and seeking validation for days.

But not anymore.

The Likability Trap in Executive Leadership

I am not in the business of being liked. I am in the business of being trusted.

In high-stakes corporate environments, building genuine trust requires rigorous challenge. It requires holding a clear, uncompromised mirror up to a leader’s blind spots. Let us be entirely honest: that process is highly uncomfortable at first.

But the feedback did make me pause. It forced me to audit my own presence. Does my willingness to challenge senior executives make people hesitate early on in our partnership?

Perhaps. But I would choose showing up in a way that builds unshakeable, long-term trust over settling for cheap, short-term likability every single time.

This is a critical lesson for senior leaders. You do not need to be liked by everyone in your organisation. But you do need to possess the emotional intelligence to trust yourself.

Reclaiming Your Internal Operating System

So many highly intelligent leaders shrink when they face criticism from the board, or conversely, inflate when they receive praise from the market. In both scenarios, their strategic focus shifts entirely away from their core values and defaults to seeking external validation.

Here is the hard truth of executive self-mastery: neither external judgment nor external praise changes who you actually are.

These external signals only change the internal story you choose to tell yourself. When you allow your professional identity to be dictated by the opinions of others, you are outsourcing your leadership authority.

If you are currently leading a complex organisation, scaling a business, or simply trying to navigate high-stakes decisions with absolute clarity, this is where the real work lies.

Stop outsourcing your identity to what the room thinks of you. Start building your leadership capacity from the inside out.

This is the very foundation of high-resolution emotional intelligence. When leaders strengthen this internal boundary, everything changes: their decision-making sharpens, their teams align, and the commercial results speak for themselves.
