The Intent Gap: How Unconscious Executive Patterns Undermine Team Performance
Oct 19, 2026A managing director I worked with had a habit of rewriting her team's board papers the evening before they were due. She saw it as protecting them. Her team saw it as proof she did not trust them, and over about eighteen months the most capable people stopped putting real effort into first drafts, reasoning that it would all be rewritten anyway.
Neither side was being unreasonable.
Her team judged the behaviour through their own history of what it means when someone redoes your work, and that judgement formed well before anyone wondered what she intended. She, meanwhile, had never consciously decided to rewrite anything. Much earlier in life her brain had concluded that imperfect work led somewhere bad, and whenever a deadline approached it reached for the response it considered safest.
Any one of those evenings was trivial, a few changed paragraphs and a slightly flat Monday. The damage came from the repetition.
A pattern the brain believes is protecting you does not run once; it runs whenever conditions look familiar, and the cost builds quietly until a team has reorganised itself around it without anyone saying so.
The Invisible Reciprocity of Judgement
You are almost certainly on both sides of this equation.
Some of your behaviour is being judged by people with no access to your intent, and you are judging others with no access to theirs. The harder part is that your own pattern is the one you are least equipped to see, because from the inside it feels like good judgement rather than an automated reflex.
In my experience most leadership difficulty, at any level of seniority, comes back to this single dynamic.
Once the pattern is identified and taken out, the impact a leader was always capable of delivering begins to show. Left in place, it tends to follow them into the next role and the next team, looking just different enough that they do not recognise it.
What to Do Next
If you are ready to identify the invisible patterns shaping your leadership impact and eliminate the gap between your intent and team performance, here is how we can start:
-
Uncover Your Protective Reflexes: Map the subconscious habits and early cognitive scripts that surface under tight deadlines and high pressure.
-
Bridge the Intent Gap: Align how your actions are experienced by your team with what you genuinely intend to achieve.
-
Dismantle Systemic Drag: Remove the unspoken friction causing top talent to pull back, allowing your team to operate at their full potential.
